簡(jiǎn)介:四川港信房地產(chǎn)公司是一家主要從事房地產(chǎn)開發(fā)的中小型民營(yíng)企業(yè)。自2004年公司成立以來,已經(jīng)成功開發(fā)了多個(gè)項(xiàng)目,公司業(yè)務(wù)發(fā)展較快。但近年來,隨著成都市房地產(chǎn)市場(chǎng)競(jìng)爭(zhēng)程度不斷加劇和國(guó)家宏觀調(diào)控力度的不斷加大,公司正面對(duì)越來越大的競(jìng)爭(zhēng)壓力,從而威脅到公司的健康發(fā)展。筆者作為公司創(chuàng)始人和領(lǐng)導(dǎo)者,深知市場(chǎng)競(jìng)爭(zhēng)的殘酷性,希望能從戰(zhàn)略的高度明確公司長(zhǎng)期發(fā)展的思路。本文選擇企業(yè)競(jìng)爭(zhēng)戰(zhàn)略作為研究方向,旨在對(duì)公司發(fā)展現(xiàn)狀及其所處的外部競(jìng)爭(zhēng)環(huán)境進(jìn)行深入分析,以得出一個(gè)適用的、可操作性的競(jìng)爭(zhēng)戰(zhàn)略,這個(gè)戰(zhàn)略將幫助港信公司取得更好發(fā)展。文章首先從中小型房地產(chǎn)企業(yè)的界定及其特點(diǎn)的分析入手,然后對(duì)四川港信公司的基本概況做了闡述。選用PEST環(huán)境分析方法對(duì)公司的宏觀競(jìng)爭(zhēng)環(huán)境進(jìn)行分析,并利用波特的“五力模型”對(duì)公司所面對(duì)的產(chǎn)業(yè)競(jìng)爭(zhēng)程度有一個(gè)比較清晰的判斷,并同時(shí)對(duì)公司的內(nèi)部環(huán)境做了詳細(xì)的分析和評(píng)價(jià)。在此基礎(chǔ)上,運(yùn)用SWOT分析技術(shù),闡明了港信公司在當(dāng)前這樣的市場(chǎng)和行業(yè)環(huán)境中存在的機(jī)會(huì)和威脅以及企業(yè)自身具備的優(yōu)勢(shì)和劣勢(shì)。本文在界定港信公司未來的發(fā)展目標(biāo),并闡述了可供選擇的三種基本競(jìng)爭(zhēng)戰(zhàn)略后,結(jié)合公司的內(nèi)外部競(jìng)爭(zhēng)環(huán)境,提出了公司在今后的發(fā)展中將采取差異化戰(zhàn)略為主,重點(diǎn)集中戰(zhàn)略為輔的競(jìng)爭(zhēng)戰(zhàn)略組合。最后,本文重點(diǎn)對(duì)港信公司的競(jìng)爭(zhēng)戰(zhàn)略的實(shí)施進(jìn)行了分析,討論如何在產(chǎn)品差異化、戰(zhàn)略聯(lián)盟等方面建立起與競(jìng)爭(zhēng)戰(zhàn)略相適應(yīng)的運(yùn)行機(jī)制和環(huán)境,卓有成效地保證競(jìng)爭(zhēng)戰(zhàn)略實(shí)施。

簡(jiǎn)介:平板電視消費(fèi)市場(chǎng)正成為彩電市場(chǎng)消費(fèi)的時(shí)尚潮流,CRT彩電企業(yè)面對(duì)殘酷的外部環(huán)境。強(qiáng)化質(zhì)量成本管理,將有助于CRT彩電企業(yè)增加價(jià)格方面的競(jìng)爭(zhēng)優(yōu)勢(shì),延長(zhǎng)產(chǎn)品的生命周期,取得良好的經(jīng)濟(jì)效益。本文將質(zhì)量成本定義為“企業(yè)為保證和提高產(chǎn)品質(zhì)量而支出的一切費(fèi)用,以及因未達(dá)到既定質(zhì)量水平而造成的一切損失之和,它包括預(yù)防成本、鑒定成本、內(nèi)部失敗成本、外部失敗成本”。湖南信光公司作為一個(gè)占有全國(guó)近10%市場(chǎng)份額的CRT彩電企業(yè),不可避免地受到行業(yè)大環(huán)境的影響?;贑RT彩電在相當(dāng)長(zhǎng)的時(shí)間內(nèi),仍有一定的市場(chǎng)和使用價(jià)值,湖南信光公司可以通過加強(qiáng)質(zhì)量成本管理降低產(chǎn)品成本,以優(yōu)質(zhì)低價(jià)的CRT彩電產(chǎn)品與平板電視競(jìng)爭(zhēng),延長(zhǎng)企業(yè)的生命周期。但湖南信光公司在質(zhì)量成本管理方面存在一些問題,主要包括對(duì)質(zhì)量成本管理的重要性缺乏足夠的認(rèn)識(shí);質(zhì)量成本結(jié)構(gòu)不合理;質(zhì)量成本管理和財(cái)務(wù)管理存在不協(xié)調(diào);以技術(shù)標(biāo)準(zhǔn)作為檢驗(yàn)標(biāo)準(zhǔn)不合理等。本文建議湖南信光公司通過以下方面強(qiáng)化質(zhì)量成本管理,即導(dǎo)入全面質(zhì)量成本管理體系;確定最佳質(zhì)量成本結(jié)構(gòu);建立質(zhì)量成本會(huì)計(jì)制度;剖析質(zhì)量成本異動(dòng)原因;合理應(yīng)用產(chǎn)品質(zhì)量公差等。
